§ 01Challenge

A weekly rebuild, every week

Weekly performance spreadsheets were assembled by hand from three different systems. Each cycle took hours to set up, and by the time the numbers made it to the review, they were frequently a day or two out of date.

§ 02Solution

Start from the decisions, not the data

Began by identifying which metrics leadership was actually using to make decisions, then mapped and understood each underlying data source. That grounding shaped an interactive dashboard with filters by region, team, and period.

Anyone could now pull the report they needed directly, instead of waiting on the leader who used to build it by hand.

§ 03Effect

Same-day numbers, standard reference

Manual reporting time dropped to roughly 1 hour a week, and leadership gained same-day visibility instead of a 1–2 day lag. The dashboard is now the standard point of reference during the weekly operations review.
